    Here is a scenario that most Salesforce teams are all too familiar with. Finally, the ‘Go-Live’ day arrives. After months of discovery calls, configuration sprints, UAT cycles, and at least one late-night scramble over data migration, the org finally goes live. A meeting is scheduled to “discuss the project”—it lasts 25 minutes, someone types a few key points into a shared document, and then that document quietly gets lost somewhere in a Drive folder, never to be opened again.

    The problem isn’t that teams don’t care about retrospectives. It’s that most Salesforce post implementation reviews are too rushed, too vague, or too uncomfortable to produce anything worth reading twice. This guide is about fixing that.

    Why Most Post Implementation Reviews Go Nowhere

    The classic PIR looks something like this: a few people sit on a Zoom call, someone asks “what went well and what didn’t,” a few polished answers get offered, and the meeting wraps before anyone says anything that might create friction.

    What you end up with is a document full of observations like “communication could be improved” and “requirements gathering took longer than expected” — with no action items, no owners, and no real connection to how the next project gets planned.

    Gartner research has long indicated that the primary cause of shortcomings in CRM projects is not technology failure but rather a lack of process discipline. A systematic retrospective of a Salesforce project is the easiest way to break this pattern. However, this will only be effective if you conduct it correctly.

    When Should You Conduct a Salesforce Post Implementation Review?

    Timing matters more than most teams realize. Hold the PIR the week of go-live, and emotions are still raw. You’ll get defensive responses instead of honest ones. Wait three months, and the details have faded, team members have moved on, and the institutional urgency is gone.

    The sweet spot is 2–4 weeks after go-live. The hypercare period has settled. End users have had real contact with the system. The team still remembers the decisions that shaped the outcome and why they made them.

    Your attendee list should include: the project sponsor, Salesforce admin(s), developers or architects, key business stakeholders, and at least a handful of end-user representatives. If you worked with a Salesforce implementation partner or SI, include them too. Their perspective on scope management, delivery pace, and requirement quality is often more candid than you’d expect.

    One thing to do before the meeting: send an anonymous feedback survey. You’ll hear things in written form that people won’t say in a room.

    Building the Review Structure — A Framework That Works

    Most PIR guides stop at “reflect on what went well and what didn’t.” That framing is too loose to produce anything actionable. Here’s a five-step structure that keeps things focused.

    Step 1 — Revisit the Original Goals

    Pull up the original business case, success metrics, and project charter. Then compare planned vs. actual across four areas: timeline, budget, scope, and user adoption.

    How did things unfold? And, more importantly, why? If the scope of your Sales Cloud rollout was set for 90 days but ended up taking 130, document not just the number of days, but the actual reason behind it. “We underestimated the complexity of the territory model”—that is useful information. But “the timeline slipped”—that is not.

    Step 2 — Assess Technical Delivery

    What was built, and how clean is it? This is where technical debt either gets acknowledged or quietly buried.

    Flag anything that should be documented before it becomes a maintenance problem: undocumented customizations, governor limit workarounds, hardcoded values, Flows that only one person understands. If your data migration produced issues in the first few weeks — duplicate accounts, missing historical records — trace back to where the process broke down. The answer affects how you plan the next migration.

    Step 3 — Evaluate User Adoption (The Metric Teams Underreport)

    Salesforce’s own research is consistent on this: user adoption is one of the top challenges teams face after go-live. It’s also the metric that most organizations are reluctant to measure honestly.

    Pull your Login History data from Setup. Check feature utilization in-app. Talk to frontline managers about what’s actually being used versus what’s being worked around with spreadsheets and emails.

    If adoption numbers are low, resist the urge to blame users. Low adoption usually traces to insufficient training, a process that wasn’t designed around how people actually work, or a change management plan that existed on paper but not in practice.

    Step 4 — Stakeholder and Team Experience

    This section gets skipped because it feels soft. It isn’t.

    Ask your team: Were requirements communicated clearly? Were business stakeholders available when decisions needed to be made? Did the project sponsor actively support the rollout, or approve the budget and disappear? These dynamics shape every project. Naming them honestly is what prevents the same friction from recurring.

    Step 5 — Document What You’d Do Differently

    This is where most PIRs lose their value. Observations without actions are just complaints on a shared doc.

    For every key finding, push the team to produce a specific, ownable statement:

    “Next time, we will run a dedicated data audit in week two of discovery — because mid-migration, we found that 40% of legacy account records were duplicates that no one had flagged.”

    Every item needs an owner and a target date. No owner means no follow-through, and everyone in the room knows it.

    Creating Psychological Safety for Honest Feedback

    This is the piece that separates a PIR that changes things from one that checks a box.

    People stay quiet in retrospectives for real reasons: fear of blame, awareness of organizational politics, and reluctance to criticize a decision made by someone senior who’s sitting three seats away. If your facilitator is also the project lead, consider bringing in someone neutral — another admin, a Salesforce Center of Excellence lead, or even a trusted colleague from a different team.

    A few techniques that work:

    • Anonymous pre-survey sent 48 hours before the meeting. Use Google Forms or a Salesforce Experience Cloud form. You’ll surface things people won’t say in a group.
    • Structured round-robin — every person speaks in turn. No one skips. No one dominates.
    • Separate process from people — every discussion point focuses on what happened in the project, not who caused it.

    Share the compiled PIR findings with the full team before leadership reviews them. That single act signals more trust than any retrospective framework.

    Turning Findings Into a Living Action Plan

    A PIR document that lives in a shared drive folder is not an improvement tool. It’s a formality.

    What you want instead is a Salesforce Project Improvement Backlog — a maintained list of process changes tied directly to PIR findings. Track it with columns for: Finding, Root Cause, Action Item, Owner, Target Date, and Status. Build it directly in Salesforce using Tasks, a custom object, or a Kanban board in Jira or Trello.

    More importantly, reference it at the start of your next project. Attach it to your Statement of Work or internal project brief. Make it part of how you plan — not something you pull up only when something goes wrong again.

    Start simple if you need to. A one-page structured reflection is more valuable than the most polished document that nobody reads.
