    A few years ago, you could build a comfortable career as a Salesforce admin by being reliable. Reset the passwords, build the reports, keep the org running, roll out the occasional new feature. That was enough. Nobody was going to fire the person who kept the lights on. That work is quietly expiring.

    I’m not saying admins are done — far from it. But if your entire value proposition is “I know where all the settings are,” you’re competing in the most crowded corner of the ecosystem while the interesting work drifts somewhere else. The people I see thriving right now aren’t specialists in one narrow lane. They’re hybrids: comfortable gathering requirements one day, tightening Flow governance the next, and answering hard questions about data quality the day after that.

    Let’s talk about why that shift is happening, and how to position yourself on the right side of it.

    The Market Reality: The Standalone Admin Role is Getting Squeezed

    The figures here are concerning, so I will state them clearly. According to 10K Advisors’ 2025 Salesforce Talent Ecosystem Report, administrators accounted for the smallest share of job listings in the ecosystem, at 9%. They remained the role with the fewest job postings for the third consecutive year. Meanwhile, the supply of admins grew 47% (globally), the fastest of any role, while demand for them grew only 14%.

    Business Analysts, by contrast, saw demand rebound 9% and now account for 14% of listings, per the same report. Technical and Solution Architects are scarce and rising. Developers were the one role where demand actually fell, which 10K partly attributes to low-code tools and to roles “blending” together to absorb development work.

    So the story isn’t “Salesforce careers are dying.” Demand overall grew. The story is that the shape of demand changed, and the flat, config-only admin profile is the one caught in the squeeze.

    Why this is happening now: AI stopped being a sidebar

    For a long time, AI on the platform was a helpful assistant. It suggested a reply, drafted an email, summarized a case. You could ignore it, and your job didn’t change.

    Agentforce has changed this pattern. Agents don’t just suggest — they take action. They read data, make a decision, and execute a task. Salesforce has been open about what that means internally; Marc Benioff has repeatedly described a “digital labor” shift, and the company restructured its support organization to enable agents to handle the large share of interactions. When software begins performing tasks that previously required human involvement, value shifts to a higher level: to the people who design, manage, and feed data into those systems.

    Here is the key takeaway for your career: an agent is only as good as the data underneath it. Salesforce emphasized this in October 2025 when it rebranded ‘Data Cloud’ to ‘Data 360’ and introduced it as the trusted data layer beneath ‘Agentforce.’ Trailhead clearly states this dependency: core ‘Agentforce’ features do not function without ‘Data 360’ enabled.

    And the data usually isn’t ready. Salesforce’s State of Data and Analytics report found that 84% of data and analytics leaders say their data strategy needs a complete overhaul before AI can succeed, and that leaders estimate roughly a quarter of their organizational data is untrustworthy. Gartner has been even more pointed, predicting that through 2026 organizations will abandon 60% of AI projects that aren’t supported by AI-ready data.

    If you deploy an agent within a disorganized organization, it does not fix the mess; instead, it processes that disorder more rapidly, reliably, and at scale. This is precisely why the individual who bridges business objectives with clear, organized data has become so crucial.

    The three pillars of the hybrid builder

    The hybrid skillset breaks down into three pillars. You don’t need to be world-class in all three. You need real depth in one and genuine working competence in the other two.

    Pillar 1: The BA layer

    This is the connecting link: requirements gathering, stakeholder conversations, process mapping, and turning a vague business ask into a solution design that actually solves the problem.

    It’s also the pillar most admins quietly do already without getting credit for it. When a stakeholder says “I want a button that does the thing,” and you’re the one who asks the five follow-up questions that reveal what they actually need, that’s business analysis. The Salesforce Certified Business Analyst credential formalizes this: discovery, stakeholder collaboration, process mapping, requirements, and user stories.

    As AI takes over routine building, the ability to figure out what should be built becomes the harder, more human skill. That’s the bridge between people and the intelligent systems doing the work.

    Pillar 2: The Admin layer

    The admin pillar isn’t going away. It’s being elevated.

    Owning Flow standards, security, and governance is what keeps automation from turning into chaos. Admins can build a Flow. Building fifty Flows that don’t conflict, don’t silently fail, and don’t become tomorrow’s technical debt — that’s the skill. And it gets more important, not less, when autonomous agents start triggering actions across your org.

    Salesforce clearly agrees with where the weight is shifting. The Platform Administrator certification exam was refreshed in December 2025, adding Agentforce AI as a topic and making Data & Analytics Management the most heavily weighted section, while classic configuration topics lost ground. The modern admin is being asked to govern, secure, and responsibly scale — not just configure.

    Pillar 3: The Data layer

    This is the pillar most admins are weakest in, and it’s the one the whole AI era now runs on.

    Data fluency means understanding where data comes from, how it’s structured, how it gets duplicated or degraded, and how to keep it clean enough to trust. In the era of Data 360 and Agentforce, this is no longer just a routine back-office task. It is the yardstick that determines whether your agents will prove to be trustworthy or a source of embarrassment.

    You don’t need to become a data engineer. But you should be able to speak intelligently about data models, deduplication, identity resolution, and why “garbage in” produces confident, fast garbage out. The Salesforce Certified Data 360 Consultant credential is a strong on-ramp, and Salesforce itself notes it applies to admins, not just consultants.

    Which pillar are you weakest in? A quick self-assessment

    Be honest with yourself here. Rate each statement 1 (not me) to 5 (definitely me), then total each pillar.

    BA layer

    • I run discovery conversations and ask the questions behind the question
    • I can map a business process before I touch a single field
    • I translate stakeholder requests into clear user stories or requirements
    • Stakeholders trust me to tell them when their idea won’t work

    Admin layer

    • I have documented Flow and automation standards, not just working Flows
    • I actively manage security, permissions, and access as things change
    • I can explain the technical debt in my org and how I’d pay it down
    • I think about how automation scales before I build it

    Data layer

    • I can explain my org’s data model to a non-technical person
    • I know where our duplicate and low-quality data comes from
    • I understand how data quality affects AI and agent reliability
    • I’ve worked with (or seriously studied) Data 360 / Data Cloud concepts

    How to read your scores: Your highest-scoring pillar is your depth. Your lowest is your next investment. If all three are clustered low, start with the Admin layer and build outward. If two are strong and one is weak, the weak one is exactly where the market rewards you next.

    A realistic 6–12 month upskilling path

    You can’t learn all three pillars at once, and you shouldn’t try. Here’s a staged path for an admin who wants to add BA and data credibility without burning out.

    1. Months 0–3: Solidify the base and get one AI artifact. Lock in your Administrator fundamentals. Then spin up a free Developer org and build one small, real thing with Agentforce or Data Cloud — a simple agent, a basic data ingestion. The goal isn’t mastery. It’s having something concrete you can talk about in an interview.
    2. Months 3–9: Add the BA layer for real. Work toward the Salesforce Business Analyst certification, but don’t stop at the badge. Volunteer to run requirements gathering on an actual internal project. Map the process. Write the user stories. The certification proves you know the vocabulary; the project proves you can do the work.
    3. Months 9–12+: Layer in data. Start the Data 360 Consultant path or an Agentforce Specialist credential. By now you should be able to describe yourself as the person who connects a business need to a governed, trustworthy data foundation. That sentence is your new market position.

    What the Job Market is actually telling you

    If you look at ten recent Salesforce job postings, one thing becomes clear: straightforward, single-role job descriptions are becoming rare. Titles like “Salesforce Business Analyst/Administrator” and “Business Systems Analyst” now frequently encompass a blend of responsibilities—such as requirements gathering, flow configuration, data governance, UAT, and, increasingly, AI-supported workflows.

    On pay, I’ll keep this qualitative because that’s the honest read: AI skills don’t lift every salary on their own. What surveys of the ecosystem consistently show is that AI knowledge pays best when it sits on top of real architectural, cloud, or data expertise, rather than standing alone. The hybrid profile isn’t a magic raise button in a market this selective. It’s what keeps you competitive and lifts your ceiling over time.

    Regarding salary, I prefer to focus on quality, as that is the reality: AI skills alone do not automatically drive up compensation. Ecosystem surveys consistently show that AI knowledge yields the greatest benefit when combined with core expertise in architecture, cloud, or data, rather than standing in isolation. In a highly selective hiring market, a hybrid profile isn’t a magic button for a salary hike; instead, it keeps you competitive and raises your long-term earning potential.

    Mistakes to avoid

    • Chasing certifications without projects. A wall of badges with no story behind them convinces no one. One credential plus a real thing you built beats five credentials and a shrug.
    • Treating “hybrid” as “shallow everywhere.” Being mediocre at three things is not a career strategy. Depth first, breadth second.
    • Ignoring data because it feels like someone else’s job. In the Agentforce era, it’s your job now. The admin who understands data quality is the admin who stays relevant.
    • Abandoning your admin fundamentals to chase AI. The fundamentals are the platform the other two pillars stand on. Don’t kick out the foundation to decorate the roof.

    The honest caveat: hybrid doesn’t mean knowing everything shallowly

    I want to be careful here, because “become a hybrid” can turn into terrible advice fast.

    Hybrid does not mean collecting a thin layer of every skill and calling yourself a generalist. That person is genuinely worse off — easy to replace, hard to trust with anything hard. The version that works is depth in one pillar plus real, working competence in the other two. A strong admin who can genuinely do business analysis and speak fluently about data. A business analyst who understands the platform well enough to design solutions that actually build. That’s the profile the market is paying for.

    Pick your anchor. Then get good enough at the neighbors that you can move between them without dropping the quality bar.

    Final Thoughts

    Don’t try to overhaul your career this weekend. Do the self-assessment above, find your lowest pillar, and pick one concrete action against it this week: enroll in one Trailhead trail, or volunteer for the next requirements-gathering conversation nobody else wants to run. Depth compounds. Start with one honest move, then the next.
